Surfaces — the New Departments
Departments organized the company within. Surfaces define how it sees, acts, and is seen by the world.
Most company operating systems still begin with the org chart. Engineering. Marketing. Sales. Managers, seats, handoffs, and dashboards.
They model the company as departments, then add AI to each one. That does not make the company AI-native. It only automates the org chart.
The surface
A department groups people around a function. A surface exposes company state and makes action possible.
GitHub is a software surface. It holds the code, issues, releases, and the work that produced them. Social accounts are public surfaces. They hold the company's voice, audience, and response from the market.
The mapping is not one-to-one. Engineering may span GitHub, cloud infrastructure, and monitoring. Marketing may span the website, social accounts, analytics, and CRM. Agents do not need those systems placed inside permanent departmental boxes. They need the right context and permission to act across them.
The company boundary
A surface faces both ways.
It is where the corporation perceives the world and takes action. It is also where customers, candidates, competitors, and the public perceive the corporation and act on it.
The public never meets the marketing department. It meets the website, the posts, the product, and the replies. It never sees the engineering org chart. It sees the software, the releases, the incidents, and sometimes the public repository.
Together, those surfaces are the company's operational and visible boundary.
An example
Suppose the goal is to launch a new product.
Zo can read the code and release state on GitHub, understand the positioning on the website, learn from customer conversations, prepare the social announcement, and watch the response. The required agents assemble around the goal and work across the relevant surfaces. They do not pass the task from one department to another.
Corp governs what each agent may see and do on every surface, then records the accepted changes.
The takeaway
The old org chart showed where people belonged. The AI-native company shows what it can see, where it can act, how the world sees it, and who has permission to act there.
